1. Executive Summary

Current position
Royal Animal Farms (RAF) is an Agri-business and processing firm being established in Ghana to
produce meat and milk for the local consumption and export. The business is an extension of Royal
Consortium which owns crop farms at Aponnawu Anyaase near Gyakiti and has acquired additional
land to expand into livestock farming.
RAF will specialise in the breading of cattle, pigs, goats, and sheep to produce fresh milk and meat.
Since Ghana has historically imported milk and meat to supplement the little quantities produced in
the country, this venture will increase milk and meat production, serve as import substitute, increase
job creation, and provide affordable quality food for consumption in a sustainable way.
After the business has been in operation for the first couple of years, the business will expand by
adding value to the products through milk processing for cheese, yogurt, and bottled milk.
More business branches and farms will open in other parts of the country to service the population in
those areas.
It is anticipated that by the end of 3 years of operation, opportunities will open to export excess
products to other West African countries.
A unique feature of this venture will be the establishment of Centre of Excellence for Meat and Milk
production in West Africa.

3. Business strategy
Tactics

Royal Animal Farms (RAF) will use a staged approach to develop the animal farm.
Stage 1- Farm Setup and Feed Growing
1. Land acquisition is the first stage of the project. Negotiation is in progress for two (2) separate
500acre lands in the locality, both of which have access to irrigation water from the Volta Lake.
2. Construction of Site Infrastructure such as a shed, office accommodation and a workshop for
servicing plant and machinery will follow land acquisition.
3. Purchase or leasing of farm equipment such as tractor(s), ploughing and harrowing discs will be
next.
4. Design, preparation of the farm and sowing of animal feed (Alfalfa / lucerne and others) will
occur concurrently with the site infrastructure construction. Installation of security fence around
the farm, water and feeding troughs will occur at the same time. Installation of irrigation system
where needed. Minimum of 100acres land will be prepared and farmed at this stage.
5. Hire key staff including Farm Manager, Veterinary Officer, machine operators and Farm Hands.
Resources required for Stage 1 include cash deposit for land, cash for site infrastructure and
machinery, onsite key staff, and a utility vehicle.
Income Stream – Sale of hay and silage.

Stage 2- Animals on Site

1. Get animal housing ready where required and stockpile feed
2. Purchase foundation stock of cows, sheep, goats, and pigs and deliver them to site.
3. Feed the cows, sheep, and goats with feed from Stage 1 (this includes on-farm grazing) and
obtain additional feed from Royal Consortium crop farms for the pigs.
4. Install and commission sausage processing machine
Resources required the cost of animals, sausage processing machine and medication.
Income Stream – Sale of matured animals, sausages, ham, and mince

Stage 3 – Setup Abattoir, Meat Packaging and Milking Plant

1. Set up an abattoir which includes a slaughterhouse and additional meat packaging plant
2. Setup milking and cheese processing plant (milk parlour, chiller, and storage)
3. Organise meet distribution contracts and distribution centres for selling packaged meat
Resources for this stage is machinery for setting up the abattoir and meat packaging and milking
parlour. Recruit and train meat and dairy staff.
Income Stream – Sale of fresh and packaged meat, and milk

10 – Mar 2021 (Strictly Confidential) Royal Animal Farms Business Plan Mar 21 1D1F
Stage 4- Breed Dairy Cattle and Setup Cheese Production System
1. Commence breeding calves for increased milk and cheese production.
2. Establish contracts for milk and cheese sale.

Stage 5- Growth, Export and Expansion

1. Expand the farm size to its possible ability in the current location.
2. Increase production of meat, milk, and cheese through efficiency.

Strategic impact

Animal farming for either meat or milk in Ghana is a niche market because historical and current meat
and milk production in the country is inadequate. Both the meat and milk production in Ghana
represent about 30% of the national animal protein requirements. The country relies on imports of
livestock, meat, and milk to supplement local production.
Given current demand for meat and milk in Ghana, there will always be the opportunity to increase
animal and milk production for the foreseeable future.
The availability of land and water all-year-round makes Gyekiti an ideal location for setting up the first
farms. The new railway lines from Accra to Akosombo harbour will make it easier to transport products
to Accra as the main national market centre.

E-commerce and technology

Royal Animal Farms (RAF) will use the most up to date farming technology and e-commerce in its
strategic and operational processes. Starting from farm design, land preparation and infrastructure
construction through to resource acquisition and distribution process, RAF will utilise affordable and
sustainable technology.

SWOT summary

Chosen strategy
RAF’s chosen strategy is to utilise the strength of land availability to secure as much farmland as
possible for initial and future developments. This approach provides the security to ensure that there
is ample land for all aspects of the project including the construction of offices, workshop, storage,
milking, cheese processing and abattoir facilities. Animal housing and feed growing will also take a
sizeable land area.
The first land to secure is the approximately 100acre land next to the existing crop farm. This is a
strategic acquisition because the offices and facilities including irrigation system will be shared for
both operations. This is site will serve as the headquarters of the operations and initial operations will
take place on this site.
The next land to acquire is approximately 5km south of the crop land. The size of this land is
approximately 500acres. It will mainly be used to grow feed and house animals. We will seek at least
20m with easement for traveling between the farms to transport the animals when required. Both
sides of the easement will be fenced to prevent the animals from wandering onto neighbouring
properties.
RAF will seize the opportunity to seek government financial assistance from the 1District 1Factory
program. If successful, the business will take-off sooner and products will be out on the market within
1 year of commencing. The funding will help procure farm machinery and equipment of the meat, milk,
and cheese processing to accelerate production.
The first products to go to market will be live animals. The target of live animals is the
slaughterhouses and the public. This will be followed by processed meat such as sausages, mince,
and ham. There is readily available market for these meat products. The target market is restaurants,
hotels, and meat sellers.

Critical success factors

The conditions, capabilities and activities required for the business to be successful are
1. Acquisition or agreement to lease first 100acre of land for animal farming
2. Raising enough capital to undertake at least 50% of stage 1 works

Stage 1- Farm Setup and Feed Growing

a. Construction of Site Infrastructure such as a shed, office accommodation and a
workshop for servicing plant and machinery will follow land acquisition.
b. Purchase or leasing of farm equipment such as tractor(s), ploughing and harrowing discs
will be next.
c. Design, preparation of the farm and sowing of animal feed (Alfalfa / lucerne) will occur
concurrently with the site infrastructure construction. The farm will be fenced, and
installation of feed-roughs will occur at the same time. This will also include installation of
irrigation system where needed. Minimum of 50acres land will be prepared and farmed at
this stage.

6. Market research

Market research
Research shows that Ghana is a net importer of milk and animal products.

Further research shows that all major milk processing companies in operating in Ghana import raw
milk products from abroad to process for the Ghanaian market. And with the growing need for milk
products in Ghana, it is important to have a local production business to satisfy the growing demand.

17 – Mar 2021 (Strictly Confidential) Royal Animal Farms Business Plan Mar 21 1D1F
7. Market analysis

Market opportunity

There is high demand for meat and milk products in Ghana. As a result, the country relies on imported
meat and milk. Research shows that there is high opportunity to gain access and position the
business in the current market.

Market structure
RAF will sell raw milk products to milk processing companies in Ghana for their production. As
production increases, RAF will start processing milk into bottled/boxed milks, yogurt, and cheese.
NOTE: see figures 1 and 2 for meat and milk supply chain.

Market size and outlook

The current population of Ghana is 31,428,257 as of Wednesday, January 20, 2021, based on
Worldometer elaboration of the latest United Nations data. It is envisaged that consumption of milk
and meat will increase, thus, confirming that outlook for dairy products in Ghana is great.
In the unlikely event of over-production, excess milk and meat products will be exported to
neighbouring countries such as Togo, Benin, and Cote D’Ivoire.

Target market

Target market description

Target market meat is the local market where products will be sold directly to consumers. Meat will be
supplied to colleges, restaurants, universities, hospitals, and chop bars.
The target market for fresh milk is the milk processing companies as Fan Milk, Nestle and Arla Foods
company.

Factors influencing purchasing habits.

Level of consumer income is a major factor that influences the markets purchasing habits. The more
disposable income, the more they will spend on meat and milk products.
Religious practices also influence the purchasing of pork because Muslims do not eat pork. Given that
the targeted market has only small population of Muslims, this does not pose a problem to the target
market.

the national economy. Source: https://www.dnb.com/business-directory/company-information.dairy-products-
manufacturing.gh.na.accra.html.

Estimates by the UN Trade Statistics indicate that Ghana spent more than $80 million importing milk
and milk products annually since 2011.
Reasons behind the need to import:

• A distinct lack of modern and efficient technology to importantly increase yield.

• Most dairy farmers do not even know where to market their products after production.

• Most smallholder dairy farmers lack the necessary knowledge to produce milk in line with
standards that will enhance the quality of their products.
In contrast to the competitors, Royal Animal Farm will produce raw milk in Ghana in commercial
quantities to supply to the local market.
