Case study
1. Redundant or non-sense POM
DC found OOT at POM 1121
How to get exactly measurement when take measurement
Chest at Armhole relaxed ?
This style even passed by 3P inspection, just
followed HTM without double check with PQA.
Considered it is redundant or non-sense POM
Suggest to measure at bottom of smocking seam
Removed width
POMs such as
Neck width and
Chest at armhole...
Pleated fabric :
Could not get

measurement time
so requested to
measure at lining
2. Not clear HTM
What we should do now…
3. Should have been eliminated or getting alignment in a way tha
1. Double check the measuring points during sample development and PPM stage (GSS give spec and Pivot/ QP) to find any non -se
.
2. Clarify with related team if anything not clear even bring up to PQA4.team when should
3P auditor answers from check

What
challenges
did we
have?
Incomplete or process missing
• Not enough shrinkage test or
Shrinkage grouping issue.
• Do not have SOP / Critical control points for
sensitive fabric (Linen/ Rayon/ Waffle / Sherpa)
• Sewing over stretched or over cut (overlock),
pressing over stretched….
Why it was not detected? - HTM misalignment
• POM is not clear
• Redundant POM
• Lack of understanding HTM.
• Vendor/ Factory missed to follow up or did not
follow up until get result (until tech pack and
QP updated)
• Do not have enough QC data / dashboard to
analyze measurement trend. QC recording into
measurement sheet but it was not put to
analyze so factory do not have full picture of
the measurement performance (by style / line/
size
/ trend….)
3
What corrective actions did
factory take?
Not enough shrinkage test or Shrinkage grouping issue.
• Inconsistent execution from different factories
– 100%, 30%, 20%, 10%....
– Recommend to conduct by Category / Type for fabric / Type
of washing
– Lack of SOP
4
What
corrective
actions did
factory take?
• Do not have SOP / Critical
control points for sensitive
fabric (Linen/ Rayon/
Waffle)
• Most of factory has no
clear SOP but base on
experience to discuss
in PPM
• Recommend to have
clear SOP which should
be reviewed in PPM
and proper execute in
production
• Fabric testing, cutting,
Sewing, finishing…

Machine Inventory & Maintenance Plan
What are the
maintenance
challenges in
your factory?
Most Common Issues of Maintenance
Unexpected Maintenance
Non- Audit
Expense
Breakdown formalized
Downtime
Non- ???
formalized or
standardized
• Lack of standard procedures causes
ambiguity.
• Mechanics have to run back and forward
to rectify them, losing time but less
effective
Unexpected
breakdown
• Bottlenecks
• Affect the complete manufacturing chain
function
• Unplanned downtime
Audit Issue
• The discrepancy between maintenance record
vs actual might affect the factory performance
Solutions
utilize a preventive
maintenance
is effective in
preventing sudden proper planning performing
equipment failure maintenance with
make planned
proper data record
downtime successful
able to get full
maintenance correct data
history Auditor would be
able to check all the
history
Sharing
Benefits
• Reduced unplanned downtime
• Lower maintenance costs
• Extend machine lifetime
• Improve time management
• Increase work safety
WHY DO WE NEED TO USE FABRIC RACK
LAYOUT?
Take time find the fabric location
Missing system
Manual research
WH supervisor take a leave
CURRENT PRACTICE
Go to the rack Finding information in Find the board Know the location
section the map location before the rack of fabric
Take around 5-10 minutes to finding instead of searching for the fabric location
FABRIC RACK LAYOUT FORMAT
Microsoft Excel
Worksheet
• Based on the color/ percentage of each line we can see the empty status of the rack
• Combine rack by rack if the same style/ item/ color so WH will have an empty rack for the next
container arriving
• Show the average rack and Supervisor will know WH’s capacity to fill in more fabric
• The file shows you the
blank rack: A32, and
A33 so when the
fabric arrives you can
move the fabric to this
rack without running
around to find the
blank rack
• Re-arrange the
warehouse and make
a group if needed
• Calculation is created
by the factory
supervisor
HOW TO FIND FABRIC LOCATION
Use function
“ filter” to
search • No need to go to the
rack and check the
map location
• Go to the PC –
open the file and
click the “Filter”
function
• Know exactly the
fabric location we want
to find

Mold prevention

Gap Vietnam PQA
Sharing mold cases in Vietnam

Mold needs 4 things to grow
Spore
Mold
Moisture Temperat
ure
Food
Source
Mold spores are always
present but require a
favorable environment to
become active
1. Humidity, Moisture, Temperature & stagnant air
2. Food source
3. Darkness
To prevent mold we need to
eliminate all of those
elements
1. Humidity, moisture,
temperature & stagnant air
• If RH (relative humidity) is over 70% for an
extended period of time mold growth is almost
inevitable.
• By observation and actual
• Vietnam is tropical country with average humidity about 84% ~
100% depend on season.
• Most of factories are using water cooling system to control
temperature inside production area some factories even
installed that in finishing area which creates additional humidity
to the working environment.
• Some factories, found the pressing vacuum is not strong
enough to exhaust excessive moisture on garments after press.
The possible causes are:
• Vacuum motor not strong enough
• Pressing table are covered with thick fabric/padding
or fabric/padding get block after long time used.
• Vacuum tubes are broken
• …
Eliminate humidity, moisture
and temperature (environment)
four ingredients of drying used to dry the
environment (humidity control, air movement,
temperature, extraction).
• Factory should monitor the humidity and temperature
in working area especially finishing area by a clear SOP
1. Measure the air humidity and temperature 3 times a day with
records
2. When humidity in working area more than 70% factory should:
• Shut down the cooling system.
• Put on ventilation
3. When its raining or outdoor humidity is high factory should close
the door covered the cooling system if necessary.
4. Carton must place away from floor (on pallets)
• Measure garments moisture for all style/PO in finishing using
hand-held moisture meter before packing
• Ensure to all pressing table are in good condition
Sharing some good practices
1. Install shelter at loading area to avoid rain
2. Pressing table is covered unused parts which help to focus
vacuum in marked area.
3. Use thinner pressing table pad
4. Control after pressed garments using standard rack (with
height limitation, ventilation holes) for knits / light weight
garments or hanging system for woven / thick garments this
will allow garment to be dried faster.
100cm
use plastic pallets /
shelves when store
carton box on
warehouse.
2. Food source
What are the food sources in factory?
1. Working In Process box or trolley made by paper wood
or fabric.
2. Dust and walls around leaking
3. Workers hands cleaning
4. Fabric itself: due to cotton, wool, leather…
5. Fabric/ garments treatment: dying or enzyme wash…
How to eliminate food sources in the factory?
Sharing good practice
1. Using plastic or non-organic material to make WIP box/
trolley
2. Cleaning production everyday
3. Put tap water station, set up SOP and ensure workers to
clean hands before works, after eating…
4. Put anti mold agent for fabric which have special
treatment which could form mold.
3. SPORE & DARKNESS
Mold usually grows faster in dark and UV rays help retard mold
growth
Sharing good practice
Install UV light and turn on 5 ~ 10 mins per day inside
dehumidifying room (ensure nobody inside the room during this
time)
Outstandings
• Some factory missing a clear guidelines/ SOP to monitor
Humidity, garments moisture, dehumidifying room
operation SOP, Cleaning SOP
• Production planning (Early production, lacking of
packing trims) => High WIP.
